Anatomy of a signup-flow teardown

This post walks through how a signup-flow teardown is structured: the personas, the task, and how to read the report it produces. Use it as a template for running the same teardown on your own product.

1. Pick the panel

A signup teardown usually runs 5–8 personas spanning a range of tech-savviness and intent: a hurried power user, a cautious first-timer, someone on a phone with one thumb, someone who reads every word, someone who skips every word. The goal isn't a statistically representative sample. It's coverage of the kinds of confusion a flow can produce.

2. Define the task

Keep it concrete and outcome-shaped, the way you'd brief a real tester:

Create an account and reach the dashboard. Stop if you get stuck or can't tell what to do next.

Task mode is the right choice here: every persona is driving toward the same goal, so the report can tell you where in that shared journey people fall off.

3. Read the report

A finished teardown gives you a few distinct things. Here is what each one is for:

  • Completion rate. The headline number: what fraction of personas reached the dashboard. A signup flow that loses three of eight personas has a three-of-eight problem.
  • Ranked friction points. Issues ordered by severity, each tied to the step where it happened and the personas it affected. This is your fix list.
  • Journey replays. The click-by-click recording behind every finding, so you can watch exactly what the persona saw and judge it yourself.
  • Bright spots. What worked, worth knowing before you “fix” something that wasn't broken.

4. Close the loop

Fix the top one or two friction points, then re-run the same task. Because the setup is saved, a re-run is a single click, and the new completion rate tells you whether the fix actually moved the number.
